How Substack Is Changing The Game of Online Writing with Linda Lebrun

3

Overview

Wow! Yesterday,

put the fire in the campfire.

It’s wonderful to be on a platform where we get to interact with real people whose job it is for writers like us to succeed. After years of writing on platforms where I don’t know anyone behind the scenes, Linda’s presence was a breath of fresh air.

Part of me wanted to extract all of the insider hacks that Linda had. And she did bring those. But, what I really took away from her was much deeper:

  • The platform is co-evolving in a feedback loop between Substack and writers. The algorithm and features are constantly changing based on Substack’s North Star. Substack doesn’t have all of the answers. They are trying to learn from us just as much as we are trying to learn from them.

  • Substack’s North Star is helping writers earn a living. Substack only makes money when we make money. Substack doesn’t make any money from a third party with different interests (e.g., advertisers). This is a skin-in-the-game model that no other social platform or newsletter/podcast tool on the Internet has.

  • Rather than being on separate sides of the table, we are on the same side. Other platforms have an adversarial model where platforms update their algorithms and everyone tries to game them with hacks. While there is likely no way to avoid some of these adversarial aspects, I love that Substack is pushing for a model where we each unleash our unique creativity and co-create an alive and diverse community.

  • The solution is not just hacks. While Linda acknowledged that is powerful to learn from top writers about what has worked in the past, I love that she was pushing us to be authentic, creative, and experimental—creating our own rules.

At the end of the session, Linda asked us for a favor.

She wants Substack’s leaders to encourage Substack’s writer success teams to do more interviews for the broader community. And, I agree that this would be amazing!

So, she asked everyone on the call to create a note, tag her, and share the #1 lesson we learned.

Many of you heeded the call, and I’ve collected all of the Notes I saw in the roundup. If I missed your Note or you're watching the recording, please leave a link to it in the comments.

(00:02) Substack Writer Success Team Insights

This chapter welcomes Michael and Linda to a Substack-themed discussion, focusing on enhancing writer engagement and success on the platform. We provide a step-by-step guide to setting up a campfire-themed virtual background, fostering a cozy atmosphere. Linda, who leads efforts to recruit and develop writers in finance, investing, and business, shares insights about Substack's writer success team. She explains the team's evolution from the platform's early days, highlighting the shift from a self-directed approach to a more proactive, supportive strategy. Linda emphasizes the importance of personalized support and scaled programs like Substack Grow and Substack Go, aiming to help writers thrive. The conversation underscores the blend of robust technology and human interaction that defines Substack's unique model, and Linda shares her experiences and specific role in aiding writers, especially in the finance and investing sectors.

(14:08) Creating Community on Substack

This chapter examines the commitment of Substack to prioritize creators over advertisers, contrasting it with platforms like Vine that failed to uphold such promises. We explore how Substack's roadmap is dedicated to helping writers and creators make money by organically connecting them with the right audience. The discussion also highlights the ongoing efforts to improve features like search and notes, ensuring that users can easily find relevant content. Additionally, we address strategies for new Substack users, emphasizing the importance of engaging with the community through interaction and conversation rather than focusing solely on creating viral content. The ultimate goal is to foster a supportive environment where creators can thrive without resorting to traditional SEO tactics.

(21:21) Building Connection Through Substack Engagement

This chapter focuses on the importance of community engagement and interaction on Substack to ensure visibility and growth. We emphasize that while creating quality content is essential, being an active participant in the Substack community is even more crucial. Suggestions such as maintaining a healthy ratio of comments to notes and fostering genuine interactions are highlighted. We also touch upon Substack's philosophy of evolving its platform based on user behavior and feedback, ensuring it remains a tool for writers to get discovered and paid, rather than relying on algorithmic feeds like YouTube or TikTok. The goal is to build an authentic community where writers can thrive and attract more users to the platform.

(27:57) Connecting and Communicating on Substack

This chapter explores the parallels between online and real-life interactions, emphasizing how the same energy that attracts people in person also draws them online. We discuss how various platforms aim to match users with content they care about and highlight Substack's approach to optimizing this connection. We touch on the importance of creating authentic, high-quality content tailored to specific audiences and the ongoing experimentation and development of Substack's Notes feature. Through examples like Bill Bishop's "get smarter about China" Substack, we underscore the significance of clearly defining the value proposition for readers. Lastly, we highlight the evolving nature of algorithms and encourage adaptability as the platform continues to grow and attract new users.

(32:32) Focusing on Content, Not Algorithms

This chapter explores the importance of focusing on creating high-quality, engaging content that resonates with your target audience rather than attempting to manipulate or hack algorithms for better visibility. We discuss how authenticity and consistent value delivery are key to building a loyal readership, using Bill Bishop's approach as an example. Bill's success on the internet over the past 30 years stems from his genuine, organic posts and personal engagement rather than algorithmic tricks. We emphasize that Substack is designed to support writers in building independent businesses by fostering genuine connections and quality content, rather than gaming the system. Linda and Michael highlight that the true path to success lies in obsessive dedication to content quality and meaningful interactions with readers.

(37:49) Creating Quality Content on Substack

This chapter explores the unique advantages of Substack as a blogging platform, emphasizing the genuine content that emerges due to the lack of algorithmic pressures. We discuss the importance of solving a problem for readers and how this approach sets successful Substackers apart. Highlighting examples from the fashion category, we note that success doesn't always come from fame but from consistent, authentic engagement. Additionally, we stress the significance of leveraging all Substack tools and maintaining a consistent posting schedule. Finally, we examine the concept of "quality" and how it varies but remains crucial for subscriber retention and growth.

(43:39) Monetizing Content and Community on Substack

This chapter explores the dual nature of what subscribers pay for on platforms like Substack. We examine how traditional paywalled content and access to exclusive community features drive subscriptions. By discussing examples such as Doomburg’s monthly Zoom calls for founding members and Heather Cox Richardson’s active comment section, we highlight the significance of community engagement. We also consider how these elements create a sense of belonging and improve overall interaction quality. The conversation underscores the importance of understanding the specific "job" your content does for subscribers, whether it's providing entertainment, education, or a sense of community, and how this shapes the subscription offerings.

(48:10) Utilizing Substack Features for Community Growth

This chapter provides practical advice for writers looking to build their audience from scratch using Substack. We explore the importance of engaging with the community through Substack's Notes feature, emphasizing its role as a welcoming space for new users to interact and build connections. For those with an established readership, we discuss the benefits of using Substack's chat function to create a more intimate and comfortable environment for interaction during events like political debates. Additionally, we touch on strategies for appearing on Substack's Explore page and understanding the factors that influence category placement and visibility, highlighting the importance of content creation and community building as fundamental steps in growing one's presence on the platform.

(52:41) Understanding Substack Leaderboards and Categories

This chapter explores the functionality and utility of Substack's leaderboards and the potential for reader discovery. We discuss how these leaderboards primarily attract those who already have or work with Substacks, rather than serving as a major discovery tool for new readers. Emphasizing the benefit of engaging with mid-tier Substack writers, we share insights on reaching out to those who are more likely to respond. Additionally, we address concerns about category mismatches in posts and the ongoing efforts to improve the platform's accuracy. We also encourage listeners to use Substack Notes for further interaction and question submissions, especially in light of recent feature updates like short videos, which aim to enhance reader-writer interactions.

(58:07) Expanding Substack With Video and Audio

This chapter explores the evolution of Substack's platform, focusing on the addition of podcasting and video functionalities to meet the growing demands of creators. We discuss how the inclusion of these features aligns with Substack's core promise of enabling creators to monetize their content through subscriptions rather than relying solely on advertising. We highlight the importance of video in the podcasting industry, citing examples like Mehdi Hassan's move to Substack. Additionally, we address concerns from users about video engagement and clarify that Substack's approach is not algorithm-driven like TikTok or YouTube. Instead, we emphasize the importance of genuine content and organic audience building over algorithmic hacks.

(01:11:42) Personal Branding and Luxury Strategy

This chapter explores the concept of creating valuable, non-functional, and non-transactional content that people are willing to pay for, using luxury strategy as a framework. We discuss how identifying areas where you have some expertise, even if you're not a world-class expert, can help you connect with your audience. Reflecting on successful examples like Anne Helen Peterson, we emphasize the importance of personal branding and authenticity. By sharing personal stories and focusing on meaningful, relatable issues, creators can build a strong, supportive subscriber base. The key takeaway is that being genuine and transparent fosters a deeper connection with your audience, encouraging them to support your work financially.

(01:16:11) Enhancing Substack Community Interaction

This chapter addresses key questions from our listeners about enhancing community engagement and platform features on Substack. We discuss the efforts to centralize community interactions within the Notes feature, emphasizing the goal of fostering sub-communities and the transition away from separate platforms like Slack. We also highlight the importance of utilizing the support chatbot, which is continually improving and loaded with extensive resources to help users. Additionally, we touch upon the limitations of one-on-one support due to the small team size, but encourage tagging Substack employees on Notes for feature suggestions. Lastly, we acknowledge the request for a scheduler for Notes and note that while it's not immediately on the roadmap, it's a feature we aim to implement in the future.

(01:21:18) Exploring Potential Substack Bundles

This chapter centers on the potential for introducing bundles to Substack, as discussed by Nikki Nika and Ben Thompson. We explore the challenges and benefits of bundling subscriptions, considering how it could impact creators' revenues and subscription dynamics. Although bundles are not an imminent feature, there's recognition of their potential value for marketing and consumer engagement. We also touch on existing quasi-bundle strategies that creators are employing and the focus of Substack's engineering efforts. The conversation highlights the company's prioritization of expanding user awareness and engagement over adding new features. Additionally, the sincerity and commitment to supporting writers on Substack come through clearly, along with a call for community feedback and engagement on the platform.

00:04:37 John Lumgair: I’ve downloaded it but what do I need to do?

00:04:57 Renee Puvvada: Under “Start Video” click the up arrow, then click the plus sign

00:05:35 Thomas Kuegler: this might help y’all!

00:12:01 Duy Le: Hi Linda, Substack has had a lot of feature updates relating to short videos recently, can you explain what is Substack trying to achieve when releasing these features?

00:12:22 Unni T: Have to leave early, but will catch the recording later 🙂

00:13:28 Prajna O'Hara: Thank you Thomas, I won’t be able to stay long—sadly. I’m on the west coast, one of my twins is not well. I have to get off in a bit. I will pop on as often as able. I want to learn about and meet people. When I signed up forgot how tough mornings are. Can I watch videos and then submit whatever you do live? Thank you Linda!!!

00:14:30 Susan Jimenez: Substack mentioned that it was pushing video content, but I use video in almost all my posts and regularly on Notes. However, I haven't noticed any difference in engagement or visibility. Can you talk more about this.

Hey Prajna! No worries, we aren’t posting anything live today. Will just be a Q/A. If you got to go, we’ll post the recording later 🙂

00:17:40 Albert: Q: Linda focuses in the finance, investing and business verticals. Is there a list of Substack employees that focus on other verticals?

00:19:23 Priti Patnaik: I am a journalist on Substack. But none of my work shows up on Google News. This is frustrating, despite being one of the best sellers on Substack. (Geneva Health Files is my newsletter since 2020)

00:20:40 Helena Kurcab (Jacci): I know Substack is a good program better of everything I am hearing about it. I came here with the idea of posting my articles here instead of LinkedIn. This is the reason I have stuck around so long despite my frustration that I have still not been able to post an article on it.

I have asked several times for help on this to no avail.

So, my reason for attending today is to hopefully find this out.

Hey Helena! Do you need help posting an article on Substack? I can help.

00:24:23 Carolyn Chebaro: So is it a good practice to post 5 notes a week and one post per week? And use my time to interatinb

00:25:07 Prajna O'Hara: More fun here than anywhere else. Feels very genuine. Glad there aren’t ads.

00:25:20 Renee Puvvada: Reacted to "More fun here than a..." with ❤️

00:26:03 Thomas Kuegler: Replying to "So is it a good prac..."

Yes that would be what I think is best Carolyn. There are some people who write 2-3 notes per day for 5-7 days per week, but I personally like posting less Notes just to maintain my sanity 😅

00:26:09 Thomas Kuegler: Reacted to "More fun here than a..." with ❤️

00:28:29 Susan Jimenez: My top-performing Notes have either been about ‘Substack’ or have been liked by someone with a huge following, which seems to give them a significant boost. Could you explain the factors that influence this?

00:28:52 Carolyn Chebaro: Replying to "So is it a good prac..."

Thanks. I wouldn't feel comfortable with 2-3 note per say. I will try my strategy and start the 10 comments per day as you suggested. :)

Has the establishment of a more official, community space ever been considered, i.e. a community forum?

00:39:44 Gordon Raup: Does Substack have support for groups. I was trying to figure out how to send a chat to all of the Campfire group, but it doesn't appear that is possible. Is that correct?

I think you can send a chat to everyone in Substack Campfire by going here:

00:44:41 Catherine, Skilled Sleeper: How can we set up a meeting with the Substack team who is in our topic area?

00:44:48 Gladys Ato: I appreciate the fashion reference, as it’s a good example that we don’t always need to solve a “problem” but can provide a desire people have…often I find the problem/solution focus to limit us from speaking to those wants people have simply because they want them which is what luxury strategy focuses on

00:44:49 JazzCow.Substack.com: Reacted to "How can we set up a ..." with 👍

00:46:58 Helena Kurcab (Jacci): I love the emphasis on authenticity. I write for an audience of one (me) as it helps me to clarify my thoughts and then share it, in the hope what I write might be useful to someone else.

Yes, I saw that was an available workaround. But that is chatting on a existing thread. It appears that if I start a new thread it isn't specifically visible to the rest of the campfire folks.

00:49:04 Rodney Daut: Paid comments section can keep the riffraff out, too.

00:50:02 Nika@nikatalbot.io: I do paid comments but it’s hard to build community when you paywall the comments. I find that a challenge. But Notes is the ‘free space’

00:50:12 Jane Pilger: Wow - Heather Cox Richardson has over 1,500,000 followers!

00:50:28 Peggy O'Neal: Need to go to another meeting … thank you for setting this up and making this available. Will watch rest on replay.

Internal ‘tip me’ button for one-off articles so I don’t have to send folks to Ko-fi. A ‘pay what you can’ paid tier so readers can decide on a price.
